Counterpoint: The Inevitable Bursting of the FDE Bubble

Forward deployed engineers (FDEs) continue to define the early era of enterprise AI. Data remains scattered across incompatible systems, infrastructure is inconsistent, and few organizations have internal teams fully prepared to operationalize complex models. In this environment, success depends less on the software itself and more on the human expertise required to make it work.

As time passes, however, enterprises start to realize that a vast amount of money is being spent on human dependence to eliminate human dependence. FDEs rolled out the red carpet for early success, but as technology improves and enterprises begin to demand faster outcomes and true ownership, their golden age may be over almost as quickly as it began.

The introduction of this now diminishing role was simple. Individuals were tasked with solving a client’s problem that had never been solved before. A problem never solved before comes with a hefty reward. Acting as temporary context engines, these individuals manually translated enterprise knowledge into working systems.

It was lucrative for both parties. The problem was fixed, and an overwhelming sense of ‘money well spent’ was echoed in boardrooms across the globe. It quickly became natural to believe that a human engineer was needed to carry the technology full term until maturity.

The problem that exists now is a deeply embedded consulting layer of FDEs whose costs rise as adoption grows. MIT recently reported that 95% of enterprise generative AI pilot projects fail to deliver measurable results. That is often not a failure of technology. It is a failure of the enterprise.

The common response is to throw more people at the problem, people being FDEs. Today, many FDE roles exist mainly to provide context, connecting data, explaining how systems work together, and translating business needs into usable AI workflows. They are valuable because they temporarily act as a ‘context engine.’ Modern enterprise AI platforms can now build this context directly into the system, retaining knowledge across use cases and reducing the need for ongoing FDE involvement.

Dependency on FDEs creates a lack of ownership, and enterprises are now questioning if their solutions will hold once they push for real outcomes without an attached FDE involved. The reality is that they will. The technology is already standing on its own two feet, alongside continued support from product teams.

CFOs and CIOs are no longer satisfied with prototypes that require permanent human handholding to operate and ultimately fail at scale. As AI systems move from experimentation into core operations, the economic model shifts permanently.

Declining dependency on FDEs

This year, this declining dependency will become the norm, and the bubble of FDEs’ outsized paydays will begin to burst. As teams see steady, repeatable results, they are reassessing where costs can be reduced. Ongoing spend on outside engineers is harder to defend when the systems themselves are expected to operate independently at enterprise scale.

Just as companies do not rely on consultants to keep their networks or databases running day to day, they are beginning to expect the same autonomy from AI systems. Reducing reliance on outside consultants frees capital and allows internal developers and engineers to focus on higher-value work beyond routine maintenance and coding.

Approaches built around heavy human involvement may persist in niche or experimental settings, but they will struggle to meet enterprise demands for scale, speed, and accountability. The next milestone of AI adoption will be the achievement of true standalone status, with systems designed with built-in governance, repeatable workflows, and resilient performance that allow teams to operate independently without constant expert intervention.

In this model, enterprises look outward for innovation, not ongoing operational dependency. Success will depend on adopting context platforms and knowledge fabric as a structural replacement for FDE-heavy models.

Human expertise will always remain essential. But dependence on external operators is becoming a structural liability. The companies that succeed in the next phase of AI adoption will not be those with the largest consulting benches or the most embedded engineers. They will be the ones that invest in systems capable of holding, reasoning over, and governing their own context.

This year will separate the companies building real capability from those still renting it – one engineer at a time.
