Deloitte US AI Leader: Bringing AI Closer to the Business with FDE

As enterprises push artificial intelligence from experimentation to enterprise-scale impact, a new operating model is gaining traction: the Forward Deployed Engineering (FDE).

In this email Q&A, Kavitha Prabhakar, principal at Deloitte Consulting and U.S. AI and Engineering leader, explains why FDE are emerging as a bridge between AI ambition and measurable business outcomes. The FDE model embeds small, cross-functional engineering teams directly within the business to accelerate adoption, redesign workflows and operationalize governance.

Prabhakar discusses how FDE help enterprises escape ‘pilot purgatory,’ scale AI responsibly and tackle complex, industry-specific challenges that demand both technical depth and business alignment.

The AI Innovator: What is a Forward Deployed Engineer (FDE) and why is it important for businesses to learn about it?

Kavitha Prabhakar: FDE has become a game-changer as organizations ramp up investments in AI. To me, FDE is that critical bridge connecting the promise of AI investment to real, measurable business impact. Rather than following the traditional route, FDE assembles small, elite teams of engineers who bring diverse expertise and work in lockstep with business leaders.

By focusing on clear outcomes, collaborating in real-time, and tailoring solutions to industry-specific needs, they drive rapid, targeted AI transformation. These teams build with scalable, secure platforms that integrate seamlessly with existing operations, ultimately accelerating an organization’s growth, efficiency, and enterprise value.

In today’s dynamic landscape, FDE is an empowering way to make AI matter – faster and more meaningfully.

Can you give examples of use cases (both with and without FDE)?

With FDE, you might see something we call an ‘AI Business Transformation Pod’ – a select, cross-functional group embedded within the business.

Imagine a CHRO gearing up for large-scale workforce evolution, or a COO who needs connected, enterprise-wide adoption of AI without silos. This pod works side-by-side with business leaders, upskilling teams, redesigning workflows, and embedding governance so that AI becomes part of the organization’s daily rhythm.

When regulators and auditors demand transparency and accountability for AI, FDE makes that possible in a very hands-on way.

Without FDE, organizations typically rely on traditional tool rollouts and legacy change management. This approach commonly results in slower adoption, inconsistencies across business units, and weaker end-to-end auditability.

Where do enterprises seem to trip up?

Many organizations hit roadblocks because they become mired in perpetual prototyping, struggle to scale, face surging costs, or simply don’t have the talent or resources to drive enterprise-wide adoption.

I’ve seen this pattern time and again: teams with vision, but no path out of the ‘pilot purgatory.’ This is where FDE truly shines – bringing specialized talent directly on-site, working shoulder-to-shoulder with executives to deliver not just prototypes, but real solutions that stick. FDE helps organizations clear these hurdles with speed and confidence, fostering a culture of innovation backed by technical excellence.

How can FDE accelerate AI innovation?

The magic of FDE is in its ability to embed technical expertise and industry knowledge directly within client teams. These engineers are more than just technologists – they’re partners in innovation, able to quickly discern which AI solutions fit and how to operationalize them effectively.

By reducing rework, accelerating iteration, and scaling solutions across the enterprise, FDE transforms AI from concept to reality – achieving results with greater speed and quality. It’s all about enabling organizations to move at the speed of innovation.

What types of problems are the best candidates for an FDE approach?

FDE is incredibly effective when businesses face complex, fast-evolving challenges that demand deep technical acumen. Whether it’s integrating AI into legacy environments, addressing niche or sector-specific hurdles, or tackling transformations that require measurable results, FDE excels.

What excites me most is seeing how these teams bring fresh perspectives, roll up their sleeves alongside clients, and catalyze true, sustainable change. In today’s AI-driven landscape, the hardest problems often need the most creative and collaborative solutions.
